Peter Matysiak

My background is operations leadership at scale — from aerospace quality management at Altran, through post-merger quality work within the German organisation at Capgemini Engineering, to running four operational service units at Auto1 Group.

I've used AI in daily work since 2024. What changed in 2026 was the agentic generation of models — the work shifted from prompting to directing. Since then, hands-on with AI agents — not as an engineer, but from an operator's chair. The surprise wasn't that AI is powerful. The surprise was how much of what makes human teams work also makes AI teams work — and where the differences matter.

The practice stands on two proof points. The enterprise track record above, and The Next Factory — a full-stack production system, written in Python and React, running a Kuzu knowledge graph and a CI/CD pipeline, designed and shipped as the sole non-engineering operator, with AI as the engineering resource. Operations and QM methodology applied to software architecture itself.

I work with leaders in enterprises and Mittelstand companies who need the next chapter written well: someone who can step into a director role, re-shape operations, or help a team actually use AI in their daily work. The same approach across all three.

Mandates

Engagements by industry and type.

Most engagements come with some level of confidentiality — and client privacy is taken seriously. Rather than list clients by name, the mandates below are described by industry, company type, role, and period. Specific references and further detail are available on request, in a conversation where that's appropriate.

Energy · Scale-up

2025 · Interim consultant

Two consecutive mandates in a regulated energy business. First: a two-stage 25-vendor RFP for 3PL logistics, a SiLKe-compliant secured supply chain, and a lossless two-warehouse migration without a missed delivery. Second: an integrated Target Operating Model for smart metering — harmonising GWA, MaKo, logistics and service — that won the rollout tender. Closed with an internal successor coached through the handover.

Focus areas

  • Two-stage 25-vendor RFP for 3PL logistics
  • SiLKe-compliant secured supply chain
  • Lossless two-warehouse migration under regulatory timing constraints
  • Integrated smart-metering TOM (GWA / MaKo / logistics / service)
  • Smart-metering rollout tender won
  • Internal successor coached through handover

Sustainability technology · Start-up

2024–25 · Advisor

Advisory engagement on operational setup and go-to-market planning for an early-stage venture in the sustainability-technology space.

Focus areas

  • Operational readiness for a young organisation
  • Process and governance framework
  • Founder-facing advisory cadence

Technology services · Start-up

2024–25 · Advisor

Advisory engagement on operational structure and delivery in a technology-services context.

Focus areas

  • Operational structure and team design
  • Delivery discipline in a services business

E-commerce (automotive) · Scale-up

2022–24 · Interim Director Operations

Operational leadership across four service units (EUR 30M budget, 50 FTE) at a European e-commerce platform in the shift from hypergrowth to sustainable profitability. An ITSM-based Target Operating Model took first-call resolution above 60% and cut management overhead by 25%. A 20% OPEX saving was delivered through a structured budgeting framework across European markets. Administrative nearshoring was set up in Albania. Two team leads developed into Heads of. Exited with a structured handover.

Focus areas

  • ITSM-based Target Operating Model (FCR >60%, management overhead −25%)
  • 20% OPEX saving through a structured budgeting framework
  • Two Team Leads developed into Head-of roles
  • Administrative nearshoring set up in Albania
  • >30% insurance saving through policy bundling
  • Structured exit handover

Climate-tech · Start-up

2021–22 · Co-founder & Managing Director

Co-founded an early-stage climate-tech venture in the automated CO₂ compensation space — a B2B marketplace for verified CO₂ certificates. Pre-seed valuation EUR 3M within six months; over EUR 500k secured in grants (Hamburg Innofounder, ComDirect, CMS). Red Dot Award 2022 through a design-for-equity partnership with Monsterlab. Useful ground truth on the founder experience for later advisory and interim work.

Focus areas

  • B2B marketplace for verified CO₂ certificates
  • EUR 3M pre-seed valuation within six months
  • EUR 500k+ in grants secured (Innofounder, ComDirect, CMS)
  • Red Dot Award 2022 (design-for-equity partnership)
  • Network to private banks and family offices

Engineering consulting · Enterprise

2017–21 · Head of QHSE

Strategic QHSE leadership through a 13,000-employee cross-border combination, within the German organisation. An integrated management system covering ISO 9001, EN 9100, ISO 14001, and ISO 45001 — the last two certifications achieved without additional headcount. The QMS revision reduced documentation effort by 50%. QM repositioned from administrative function into an internal consulting unit, with a shared-service centre set up in Eastern Germany. Parallel internal transformations — HR (−30% headcount), Purchasing (−40% approval effort).

Focus areas

  • Integrated management system (ISO 9001 / EN 9100 / 14001 / 45001)
  • QMS revision: 50% less documentation effort
  • ISO 14001 and 45001 achieved without added headcount
